Look at what made the pilot work

Was the information carefully selected? Did a specialist check every answer? Were failures resolved manually? Were the people involved unusually experienced? These are not reasons to dismiss the result. They identify assumptions to test before extending it.

Connect five decisions

Value: what outcome should improve, and how will it be measured? Architecture: how will the capability use information and connect to existing systems? Assurance: what evidence and controls are required? Ownership: who supports the service and responds to problems? Adoption: how will people use it, verify results and give feedback?

Make the cost of operation visible

Consider support, monitoring, evaluation, information maintenance, integration and workforce change as well as model or licence costs. A solution that is affordable to demonstrate may require a different operating model at scale.

Define the next gate

Before expanding use, agree what must be demonstrated, who can accept remaining risk and how the change can be stopped or reversed. Record the conditions and the owner of each action. A bounded next step is often more useful than a general instruction to scale.

A practical action

Bring the sponsor, business owner, architecture, risk and operations leads together. Ask each to name the evidence they need for the next decision. The gaps between those answers are the starting point for a production-readiness assessment.
